The Rise of NEOWIZ: A Game-Changing Pivot
In the ever-evolving world of gaming, some companies find themselves at a crossroads, needing to adapt or risk being left behind. This was the case for NEOWIZ, once a powerhouse in the Korean gaming industry. But here's where it gets controversial: they made a bold move, shifting their focus from mobile MMORPGs to PC and console gaming, and it paid off big time.
When Kim Seung-chul stepped into the role of co-CEO in 2021, NEOWIZ was facing a critical juncture. Once known as one of Korea's top game developers in the 2000s, the company had seen its success wane in the 2010s as the market shifted towards mobile and MMORPGs. Many of their in-house titles struggled, relying heavily on a few board game franchises to stay afloat.
But then, a turning point arrived. In 2023, NEOWIZ released their action game, Lies of P, and it became a global phenomenon. This game broke free from the traditional Korean gaming formula, opting for a strong narrative and a 'souls-like' gameplay style, inspired by the challenging and skill-focused Dark Souls series.
During an interview at the G-Star 2025 game convention, Kim reflected on this pivotal moment, calling it "a major pivot in the company's overall direction." He explained their new focus: "building franchises with strong intellectual property (IP)."
Kim, with over two decades of experience at NEOWIZ, felt a sense of stagnation in the industry. He saw how PC and console studios like Capcom had built enduring franchises with titles like Resident Evil and Street Fighter. "I realized the power of narrative in building a fan base. Strong storytelling creates an emotional connection, bringing players back for sequels."
And this is the part most people miss: NEOWIZ's success wasn't just about Lies of P. Their new direction also saw the indie game SANABI become a surprise hit, thanks to its solid storyline and unique gameplay.
The company has continued to build on this success, releasing Lies of P: Overture, a downloadable content (DLC) that won two prizes at the 2025 Korea Game Awards. They're also set to release SANABI: A Haunted Day as a free DLC soon.
Kim believes this pivot is about sustainable growth. Instead of competing in the saturated MMORPG market, which can bring short-term success but is highly risky, they're focusing on series titles that build dedicated fan bases. "PC and console games may seem like one-off sales, but they can generate long-term revenue without being tied to a live-service model."
He points to games like GTA 5, which continues to sell on Steam even years after its release, generating revenue during promotions. "When you build a solid 'back catalogue,' sales often rise with each new release."
The strength of narrative-driven games, Kim says, is their potential for transmedia expansion. Strong storytelling can lead to films or animations, as seen with Cyberpunk's expansion into the Netflix series "Cyberpunk: Edgerunners." NEOWIZ is already exploring these opportunities for Lies of P.
But here's the catch: many Korean game studios are trying to expand into narrative-driven PC and console titles, but few succeed. Kim attributes this to a lack of qualified developers experienced in single-campaign or narrative-driven games, as most Korean developers come from a mobile MMORPG background.
"Our new strategy is on track, and we're planning an aggressive hiring campaign next year. Our approach offers long-term growth and allows developers to build their skills over time. We're also hiring publishing specialists overseas."
Along with developing their own games, NEOWIZ is investing in narrative-driven games through their overseas publishing business. They've signed contracts with Polish developer Zakazane and U.S.-based Wolfeye Studios, both working on narrative-focused RPGs. "We want to meet and partner with studios that want to grow their IP over the next decade."
